What was broken
PayNest lost 40%+ of users during KYC document upload — unclear wait states, no retry paths, and compliance evidence scattered across support tickets.
Solution
What we shipped
Progressive disclosure onboarding, async verification statuses, and observability on AWS — compliance and UX treated as one problem by the same squad.
PayNest\'s CTO Daniel Ortiz had a familiar fintech problem: compliance team wanted more steps; product team wanted fewer. Users suffered either way — dropping off during document upload with no idea whether verification was processing or failed.
What we built
Shriram IT Ventures redesigned the flow with progressive disclosure — only ask for the next document when the previous step clears. Async verification statuses replaced spinner purgatory. Vikas added audit trails Abhishek could monitor; every state transition logged for compliance review.
Activation improved 2.1×. Drop-off fell 33%. The audit trail got cleaner, not weaker — exactly what Daniel needed for their next regulatory review.
